IT Strategy & Consulting

Independent technology advisory for enterprises navigating digital transformation and IT investment decisions. We assess what you have, sequence what to change, and tell you honestly when the right move is to do nothing.

Does your technology roadmap match the business plan, or just the last reorg?

A cloud account grows because a project needed it, a vendor contract renews on autopilot, and a monolith keeps absorbing features because nobody has time to plan the split. None of that is a strategy — it's the residue of small decisions made under deadline pressure, and the cost shows up later as budget overruns and stalled migrations.

What we target

These are the outcomes we scope every engagement against — targets we commit to in writing, not results we're claiming to have already delivered for you.

Overview

Enterprises accumulate technology decisions faster than they revisit them. A cloud account grows because a project needed it, a vendor contract renews on autopilot, a monolith keeps absorbing new features because nobody has time to plan the split, and a delivery team's process is whatever survived the last reorg. None of that is a strategy — it's the residue of many small decisions made under deadline pressure. The cost shows up later, as budget overruns, stalled migrations, key-person dependency, or a board asking why the technology roadmap doesn't match the business plan.

This service is for CTOs, VPs of Engineering, and CIOs who need an outside, independent read on their technology estate before committing budget to the next phase — ahead of a funding round, a platform rebuild, a vendor renewal, or a leadership transition where the incoming team needs a fast, accurate picture of what they've inherited.

QTK-Cloud runs a structured current-state assessment across architecture, delivery process, and team capability, builds a technical-debt register with cost-of-delay framing so priorities are ranked by consequence rather than by whoever complains loudest, and produces a target-state architecture with a sequenced roadmap that accounts for dependencies between workstreams. Where a build-vs-buy question is open, we model total cost of ownership over three years rather than comparing sticker prices. Where a vendor decision is on the table, we run the requirements matrix, score the shortlist, and review the contract for exit clauses and lock-in risk before you sign anything.

What changes for you: the roadmap has phases, dependencies, and a cost band instead of a wish list; every recommendation is traceable to a specific finding in the assessment; and if the honest answer is "keep your current vendor" or "don't rebuild this yet," that's what the report says — we're not selling implementation hours off the back of the assessment, so there's no incentive to manufacture a bigger project than the evidence supports.

What's included

🗺️

Digital transformation roadmap

A target-state architecture and a phased roadmap sequenced by dependency, not by preference — so a workstream that unblocks three others is scheduled first, and each phase has a defined cost band and business outcome attached to it.

🔎

Technology stack assessment

Architecture review, delivery-process review, and team capability mapping combined into one current-state picture, backed by a technical-debt register that ranks issues using cost-of-delay, not gut feel.

💰

IT budget optimization

Cloud cost review and license rationalization across your existing spend, plus a build-vs-buy analysis modeled on total cost of ownership over three years so the recommendation survives beyond the first invoice.

📑

Vendor selection support

A requirements matrix, RFP support, and a scored vendor comparison, followed by a contract and exit-clause review aimed specifically at avoiding lock-in before signature, not after.

⚙️

Delivery-process improvement

A DORA metrics baseline, a flow-efficiency read on where work actually stalls, and a right-sizing pass on ceremonies and platform tooling so process overhead matches team size instead of a template built for a bigger org.

🧩

Org design & risk register

A platform-team-versus-stream-aligned-team org design recommendation using Team Topologies, paired with a risk register and a key-person dependency analysis so single points of failure are named, not discovered during someone's exit interview.

Who this is for

You need an outside read before committing budget to the next phase

A funding round, platform rebuild, or vendor renewal is coming, and you want an independent assessment before the spend is locked in.

A leadership transition needs a fast, accurate picture of what was inherited

An incoming CTO or VP of Engineering needs to understand the technology estate quickly, without relying solely on outgoing leadership's account of it.

A build-vs-buy or vendor decision is open

You need a total-cost-of-ownership model or a scored vendor comparison, not a sticker-price comparison.

Budget overruns or key-person dependency keep surfacing as problems

Technical debt and single points of failure are known informally but have never been written down and ranked by consequence.

How we work

  1. 1

    Discovery

Stakeholder interviews, architecture walkthroughs, and access to your existing documentation, cloud billing, and delivery metrics. You receive a discovery summary confirming scope and the questions the assessment will answer.

  2. 2

    Current-state assessment

Architecture review, delivery-process review, team capability mapping, and a DORA metrics baseline. You receive an assessment report and a technical-debt register with cost-of-delay scoring for every open issue.

  3. 3

    Target-state design

Target architecture, build-vs-buy modeling where relevant, and Wardley mapping to separate commodity components from where differentiation actually matters. You receive architecture decision records and a TCO model spreadsheet.

  4. 4

    Roadmap & vendor decisions

A sequenced, dependency-aware roadmap with phases and cost bands, plus vendor scoring and RFP support if a procurement decision is in scope. You receive a prioritized roadmap and a vendor scorecard.

  5. 5

    Executive readout & handover

An executive-readable report — what to do, what it costs, what it unlocks, in what order — presented to your leadership team. You receive the full document set and a 90-day action plan, with an optional fractional-CTO retainer to execute it.

Not sure this is the right fit yet?

A scoping call costs nothing and tells you exactly where your pipeline stands — no commitment either way.

Tech stack

This engagement runs on methodology and frameworks rather than a fixed toolchain — we adapt the analysis to whatever platform and org structure you already have.

Engagement models

How the work runs, independent of what it costs — pick the model, then see what it looks like at each pricing tier below.

Fixed-scope assessment

A current-state assessment and roadmap delivered as a defined, time-boxed engagement with a written report and executive readout.

Best for: A specific decision point — a funding round, a rebuild, a leadership transition.

Advisory retainer

Quarterly architecture office hours and light-touch guidance on individual technology decisions as they come up.

Best for: Teams that want an ongoing outside sounding board rather than a one-time report.

Fractional CTO

We help execute the roadmap on an ongoing basis — board reporting, quarterly roadmap revisits, and hands-on decision support.

Best for: Teams that want continuity from assessment through execution without hiring a full-time CTO.

Pricing tiers

Frequently asked questions

How long does the assessment take?

A fixed-scope current-state assessment typically runs 2–4 weeks, depending on the number of systems and stakeholders involved. We confirm the exact timeline in writing once scope is agreed.

Who owns the reports, models, and roadmap?

You do. The assessment report, technical-debt register, TCO model, architecture decision records, and roadmap are handed over in full and are yours to use, revise, and hand to any other vendor you choose to execute with.

What access do you need to get started?

Stakeholder interview time, read access to architecture documentation and cloud billing, and visibility into delivery metrics (ticketing, deploy history). We don't need production or admin access for the assessment itself.

Will you always recommend a bigger project?

No. The assessment is scoped and priced independently of any implementation work, so there's no incentive to inflate the roadmap. Where the evidence supports keeping your current vendor, deferring a rebuild, or doing nothing for now, the report says so directly.

What happens after the assessment — do we have to sign up for a retainer?

No. The assessment and roadmap stand on their own. A fractional-CTO style retainer is available if you want us to help execute the roadmap or provide ongoing advisory, but it's optional and priced separately.

Can you review a vendor contract we've already signed?

Yes. We can review an existing contract for renewal terms, exit clauses, and lock-in exposure even outside a full assessment, and flag what to renegotiate at the next renewal window.
